Scaling wholesale Pão de Queijo: a practical guide for cafés and restaurants
How to size, price, package and deliver wholesale Pão de Queijo — from batch math to B2B pricing and frozen logistics in Sweden.
Wholesale Pão de Queijo is a different business from selling trays at a farmers' market. The recipe is the same, but the math, packaging and delivery route decide whether it works. This is a practical guide for small producers moving their first pallets into cafés, restaurants and hotels — with the numbers we actually use at Fikabrasil in Gothenburg.
Who buys wholesale Pão de Queijo
In Sweden, most wholesale demand comes from four segments, and each has different expectations for pack size, price and delivery cadence:
- Specialty cafés and bakeries — order 2–5 kg per week, want small resealable bags they can bake to order.
- Brunch restaurants — 5–15 kg per week, prefer larger bags portioned by the kitchen.
- Hotels and conference venues — irregular but large orders (10–30 kg), often with purchase orders and 30-day payment terms.
- Corporate catering — event-driven, low frequency, high margin.
Sizing your first wholesale operation
Before you send a single café quote, calculate how many Pão de Queijo one recipe actually yields and how many recipes fit in a production day. Our base recipe gives roughly 30 balls at 25 g each. From there:
- 10 recipes ≈ 7.5 kg of finished dough, ≈ 300 balls.
- A standard oven fits roughly 3 trays side by side — one recipe per bake cycle.
- A single operator can realistically produce 8–12 recipes in a full production day if dough is prepped ahead and cheese is pre-grated.
The bottleneck is almost never the mixing — it's freezer capacity. Frozen Pão de Queijo takes real volume, and Swedish commercial freezers are billed by the litre. Plan for two weeks of stock, not two months.
Pricing for B2B
Retail pricing does not translate straight across to wholesale. A café buying 5 kg a week cannot pay retail-plus-markup — they need to resell at a reasonable menu price and still make their own margin. A workable formula:
- True unit cost — ingredients (FIFO), packaging, energy, labour. Track this per batch; don't use last month's average.
- Target gross margin — 45–55% is realistic for craft wholesale with a premium ingredient like Västerbottensost.
- Minimum order quantity — set an MOQ that covers your delivery cost. Below 3 kg, delivery eats the margin.
Publish a tiered price list — 3 kg, 5 kg, 10 kg, 20 kg — so buyers self-select. Don't negotiate every quote from scratch; it's exhausting and it trains your customers to expect discounts.
A worked example
Assume an ingredient cost of 65 kr per kg of finished product, packaging 8 kr/kg, labour and energy 20 kr/kg. True cost is 93 kr/kg. A 50% gross margin puts wholesale price at 186 kr/kg. The café portions 25 g pieces (40 per kg) and sells each at 15 kr on the menu — 600 kr gross per kg, a comfortable margin for both sides.
Packaging and frozen logistics in Sweden
Frozen Pão de Queijo does not forgive temperature swings. One thaw-and-refreeze cycle makes the crust rubbery and dulls the flavour. Two things matter:
- Vacuum or stand-up pouches at 500 g or 1 kg. Smaller units survive repeated freezer openings better; larger units are cheaper per kg.
- Insulated delivery boxes with dry ice or gel packs for any transport over 30 minutes. In a Gothenburg summer, regular cool bags won't hold −18 °C through a delivery round.
Batch and best-before codes on every pouch are non-negotiable — Livsmedelsverket will ask, and so will any hotel procurement team.
Why Västerbottensost is worth it
The traditional Minas curado cheese used in Brazil is almost impossible to source consistently in Sweden. Instead of replacing it with a bland commodity cheese, we use 100% Västerbottensost — a matured Swedish cheese with the salt content and sharpness that Pão de Queijo actually needs. It is significantly more expensive than commodity cheese, but three things pay it back:
- Wholesale buyers can write 'made with Västerbottensost' on their own menu.
- The flavour is consistent from batch to batch — no need to adjust seasoning.
- It anchors a premium price point instead of competing with frozen imports.
